The design team of 2027 will be small, senior and system-led
Headcount used to be how design orgs measured maturity. When production gets cheap, what matters is judgment, and the systems that let a small team direct more of it.

For years, headcount was how you measured a design org. More designers meant more investment, more maturity, more seriousness. That measure is about to break, because the thing headcount bought is getting cheap.
Production stops being the job
Most design hours have always gone into production. Components, states, variants, specs, the long tail of screens. That's the work AI now does quickly and cheaply, and it keeps getting better.
When production is nearly free, hiring for production capacity is waste. What stays scarce is everything around it: knowing what to build, setting the standard it must meet, and judging whether what came back is right.
Designers become directors
AI produces confidently whether it's right or wrong. Someone has to know the difference, and that someone is the designer.
So the core skill becomes recognising wrong, fast. Wrong hierarchy, wrong pattern, a clean screen solving the wrong problem. Designers become directors as much as makers: they brief the work, review it against a standard, and course correct without ceremony. None of that lowers the bar on craft. You can only direct what you deeply understand, which is why this future favours senior people.
Small beats big, if the system holds
A small senior team only wins when the system carries the load. Written standards, logged decisions, checks that run without a meeting. That's what lets three people responsibly direct the output of what used to take fifteen.
Headcount used to be capacity. Systems are capacity now. I run a small senior team today, and with the right systems behind us we ship what would have needed a team three times the size only a couple of years ago.
What leaders should measure instead
Not size. Measure the quality of your standards, the time from decision to shipped, and how much output one designer can direct without quality slipping. Budgets follow the same logic: money moves from headcount to the systems that multiply it.
Hiring changes shape too. The junior-heavy pyramid existed to supply production hands. With machines supplying the hands, entry-level work shifts toward learning direction and judgment from day one instead of producing for years first.
The bet
Teams staffed for production will spend the next few years paying salaries for work a machine does better. Teams staffed for judgment will ship more, with fewer people, at higher quality. Small, senior, system-led. That's the design team of 2027, and some of us are already running it.
